I have read all the comments and agree with some and disagree with others but here is how I handle these types of situations. With groups it is easy to move people around when posing to secretly conceal things that would detract from an otherwise perfect photo. Don't let the people know why you are doing what you are, just have them change sides or put the other shoulder forward if necessary. I always put the larger people at least partially behind other people to hide some of their mass whenever possible.
